Commodity Wrapper

A Commodity Wrapper is an AI product architecture in which a foundation model is called, a prompt is applied, and a response is returned — without any proprietary knowledge substrate, domain-specific authority, or structural differentiation from any other product calling the same model.

Commodity wrappers are the dominant product form in the first wave of AI product development. They are fast to build, require no unique data or institutional expertise, and can be deployed at low cost. Their intelligence is borrowed — sourced entirely from the foundation model's training data, accessible to any operator calling the same API with a similar prompt.

This creates a structural vulnerability. Because the intelligence is not proprietary, the product has no defensible moat. Competitors can replicate the interface, approximate the prompt, and undercut on price. Over time, as foundation models improve and commoditize, the interface advantage erodes further. Commodity wrappers converge toward margin compression by design.

Through the Four Forces of AI Power framework, commodity wrappers operate exclusively at the Interface layer — without Compute sovereignty, Alignment depth, or Energy position. Interface-only products face the highest competitive pressure and the lowest long-term defensibility in the AI power architecture. When the interface can be replicated, the product can be replicated.

The strategic alternative is the Judgment Product — an AI-native architecture in which the model acts as instrumentation for a proprietary human knowledge system. Judgment Products meet all four criteria of the AI Deployment Signal (ADS) framework and compound rather than commoditize over time.

The model is not the product. In a commodity wrapper, the model is all there is.
